What AI automation costs a Canadian small business in 2026

You know which jobs you want off your plate: replying to new leads, chasing reviews, sorting the inbox. What will it cost? Published answers run from a few hundred dollars a month to five figures, rarely in Canadian dollars.
In Statistics Canada's second-quarter 2026 analysis, 10.6% of businesses named cost as a barrier limiting their use of AI, yet its August 31 release found 25.2% plan to use AI in the next 12 months. This post splits the bill into three layers and prices three common workflows in Canadian dollars. Figures come from the linked pages on October 2, 2026, converted at the Bank of Canada's October 1 rate of 1.4243 Canadian dollars per US dollar.

What AI automation costs a Canadian small business in 2026 at a glance — the short version.
The three cost layers: tools, setup, upkeep
Every automation bill has three parts, and most price lists show only one.
- Tool subscriptions. Zapier lists prices in USD: a free plan with 100 tasks a month, then Professional from $19.99 a month billed annually ($29.99 billed monthly) for 750 tasks. Make has a free plan with 1,000 credits a month and lists Core from $9 a month for 10,000 credits; its page shows no currency, so I have read it as USD. n8n charges in euros: Starter is €20 a month billed annually for 2,500 workflow executions.
- Setup. A one-time fee to design, build and test the workflow. Build it yourself and the cost is your hours.
- Upkeep. Apps update, logins expire and a workflow that ran in March can quietly stop in June.
At the rate on October 2, 2026, Zapier Professional billed monthly is about $43 CAD, Make Core about $13 CAD and n8n Starter about $32 CAD (the euro was at 1.6030). Zapier says customers can be billed in local currencies including CAD, converted from the USD price at the rate on the day of payment, so the CAD amount moves from invoice to invoice.
What agencies publish for setup and retainers
Published agency ranges disagree.
- Taskip's August 2026 guide gives a typical small-business setup fee of $1,500 to $5,000 and a retainer of $500 to $1,500 a month.
- Layer3Labs prices a single-workflow build, such as invoice intake or lead routing, at $5,000 to $15,000 over two to four weeks, and retainers at $3,000 to $20,000 a month.
- A Canada-focused guide by engineer Jahanzaib Ahmed puts one narrow-scope automation, such as lead capture to CRM, at $5,000 to $15,000 CAD.
So the same one-workflow job is published at anywhere from $1,500 to $15,000. Taskip says its examples are in USD, which makes its range roughly $2,100 to $7,100 CAD to build and $700 to $2,100 CAD a month. Layer3Labs does not name a currency; read as US dollars, its top build figure is about $21,400 CAD. My read: the low figures describe workflows assembled from ready-made connectors, the high ones custom code or several systems.
Usage-based costs that grow with volume
The subscription is a floor; each platform meters something different.
- Zapier counts tasks: each unit of work it completes, with failed actions not counted. Four action steps run 200 times is 800 tasks. Go over with pay-per-task on and extra tasks cost 1.25 times your base rate on annual billing or 2.5 times on monthly, and usage stops at three times your plan until the next cycle.
- Make counts credits: one per module action, and features using Make's own AI provider may use more.
- n8n counts executions: one run of the whole workflow, however many steps it has.
- Text messages. Twilio's Canada page lists $0.0083 per outbound SMS segment plus a carrier fee (the highest is $0.0087, on Bell) and $1.15 a month for a local number. No currency is stated, so I have treated it as USD.
- AI model fees. Anthropic's price list has Claude Haiku 4.5 at $1 per million input tokens and $5 per million output tokens in USD; its own worked example comes to about $37 for 10,000 support conversations.
A sample monthly bill for three workflows
Picture a small GTA cleaning company or clinic running three workflows on Zapier. The volumes are my assumptions, not vendor figures.
- New-lead follow-up: 60 leads a month, four actions each (save the lead, email a reply, text the lead, alert the owner): 240 tasks, 60 texts.
- Review request after each job: 80 jobs, two actions each: 160 tasks, 80 texts.
- Inbox triage: 150 emails, two actions each (an AI model drafts a reply, the draft is saved for your approval): 300 tasks, 150 AI calls.
That is 700 tasks, just inside Zapier Professional's 750. The bill: $29.99 USD billed monthly (about $43 CAD); 140 texts at up to 1.7 cents each plus the $1.15 number (about $5 CAD if Twilio's prices are in USD); and 150 AI calls that, if each is about the size of the conversations in Anthropic's example, cost well under $1. Total: about $49 CAD a month before tax.
Double the volume and you need Zapier's 1,500-task tier at $58.50 USD billed monthly, about $83 CAD, while texts and AI together reach only about $10 CAD. On n8n the original example is 290 executions against Starter's 2,500, and on Make the 700 actions are a small share of Core's 10,000 credits, though steps that read or search for data use credits too, so count those before you choose.
Upkeep: the line most quotes leave out
Published upkeep estimates are usually a share of the build cost. Parix says 5 to 15% of setup per year, roughly $50 to $400 a month, covering hosting, API fees and monitoring. LowCode Agency suggests reserving 10 to 20% of the original build cost per year for Zapier maintenance. On a $3,000 build, those ranges work out to $150 to $600 a year.
That is far below the retainers above because the scope differs: Layer3Labs describes a retainer as a recurring fee for ongoing work and support, not only repairs. If repairs are all you need, ask for a per-fix rate.
How to scope a small first project
Start with payback, not features. Ontario's general minimum wage has been $17.95 an hour since October 1, 2026. If a workflow saves five hours of admin a week (my assumption), that is $89.75 a week, or about $389 a month, before payroll costs. On those assumptions, a $3,000 build with a $49 running bill pays for itself in roughly nine months; a $10,000 build saving the same five hours takes about two and a half years.
- Pick one workflow that runs many times a week and has a clear finish line.
- Write the trigger, the steps and the monthly volume on one page. That page is your scope.
- Keep the platform account and phone number in your own name so you can change providers.
- Skip it if the task comes up only a few times a month. A checklist is cheaper.
